AI Short Drama Character Consistency (2026): Why Faces Change Between Shots, and the Three Layers That Lock Them

Quick answer: Character consistency in AI short drama means one character keeps the same face, the same wardrobe and props, and the same art direction across the dozens to hundreds of shots in a series. In 2026 it is the first reason platforms and viewers reject AI-made series. It is not solved by prompt wording. It is locked at three separate layers: the character sheet (white background, directional light, identity features first), the scene plate (empty set, three planes of depth, light source described rather than where the light lands), and shot-to-shot continuity inside the storyboard (actions and positions carried over, never naming people who are not in frame). Face drift has three root causes and each maps to one layer: text descriptions get diluted, references carry baked-in light, and shots have no anchor between them. What "consistent" means: three layers

  1. Identity features: face shape, brows and eyes, nose and lips, skin tone, hair, build, apparent age, plus one instantly recognisable anchor (a scar, a mole, a piece of jewellery, a haircut). Carried by the character sheet.
  2. Wardrobe, makeup and props: what this character wears and holds in this scene, and what the set contains. Carried by the per-character costume description from script analysis and by the scene plate. Costume is per character and per social class, not one style tag for the whole series.
  3. Light and art direction: colour discipline, materials, set-dressing density, where the light source is. Carried by the scene plate and by the lighting lines in each shot. The reference images themselves must stay neutral.

Layer 1: the character sheet

The sheet exists for recognisability, not mood. Four hard rules:

Known failure: characters in long coats or robes get swallowed by the garment in a 9:16 full-body frame, the coat filling seventy percent of the image and the face shrinking. That is a physical limit of the framing. The fix is a separate half-body sheet that carries the face, at the cost of one more image per character.

Only verified cells are filled; blanks are blanks, not guesses. What decides consistency is not whether the cap is 9 references or 50, but whether the few you attach are neutral.

Acceptance checklist: five shots of the same character side by side

When a shot fails, go back to the layer it maps to and fix that layer. "Strengthen the prompt" is not a fix.

Why do character reference images need a white background?

Because whatever light and background are baked into the reference is inherited by every shot that character appears in. A sheet shot under cold night light makes daytime scenes drift cold; a prop in the background gets repainted as part of the character. A white background with one directional key light at about 75 degrees only records the structure of the face and carries no scene information, so any shot's lighting can override it.

How do I fix inconsistent characters in AI video?

Diagnose by layer before touching prompts. Different faces across shots is a character-sheet problem: check for flat lighting or a face that is too small in frame. Right face but jumping costume light is the scene plate or the shot lighting fighting each other. Positions and actions that do not connect inside one segment is missing continuity in the storyboard. Each layer has its own fix; rewriting one big prompt makes all three worse.

Can I keep a character consistent just by describing the face in every prompt?

No. Across dozens of generations the description gets diluted by each segment's action, setting and lighting instructions and the model falls back to a generic attractive face.
